Remote sales pipelines rot fastest at the seams between people. A rep books a meeting and forgets to update the stage; a manager forecasts from data three days stale; an AE closes-lost without a reason code. These are workflow problems, not tool problems.
1. One owner per deal, always
Every open deal must have a single named owner. If a deal shows up with no owner during Friday hygiene, it is either reassigned or closed-lost. No exceptions - shared ownership is invisible ownership.
2. Next step + next-step date on every open deal
If a deal has no next step, it is not a deal. This is the single highest-leverage CRM rule I know. Set it, enforce it in Friday review, and the pipeline gets honest inside a month.
3. Stage definitions written in one paragraph each
Every stage needs a written definition - what moves a deal in, what moves it out. Put them in the CRM sidebar. New joiners get it in day one.
4. Closed-lost reason as a required field
You cannot improve what you cannot count. Track reasons - pricing, timing, no budget, competitor, ghosted - and review monthly.
5. Friday hygiene block, non-negotiable
60 minutes each Friday: any deal without next step, missing owner, or stuck in stage more than 21 days gets reviewed.
6. Weekly pipeline meeting from the same view
Everyone in the meeting looks at the same saved view. Filter by owner, sort by close date. If the view has to be recreated, the meeting starts late.
7. Reactivation cadence for closed-lost > 90 days
Any closed-lost deal older than 90 days gets a light reactivation touch. Some of my highest-converted deals came from lists people had given up on.
8. Meeting recap into the deal, same day
Notes in the deal, not in a personal notebook. Next step captured before the AE leaves their desk.
9. Monthly data audit
One hour per month to dedupe, correct titles, and clean tags. Compounds enormously.
